Product-led self-serve

Product-led self-serve lets a qualified user understand, try, and adopt the product without waiting for a salesperson, making the product itself the primary conversion surface. It fits low-complexity or progressively disclosed products that can deliver a meaningful first outcome in one session and support users economically at the expected contract value.

Causal engine

A prospect enters with a specific job → signup preserves that intent with minimal friction → the product supplies useful defaults or sample data → the user completes one guided action → a tangible outcome proves value → lifecycle cues bring the user back to repeat the job → retained usage creates a natural paid or expansion decision.

Preconditions

  • A new user can reach a meaningful outcome without custom implementation or mandatory training
  • The first-session job and activation event are defined from retention evidence
  • Templates, sample data, or guided defaults can eliminate blank-state work
  • Support and infrastructure costs remain viable at self-serve pricing

Anti-patterns

  • Demanding a demo, credit card, or extensive profile before a simple first use
  • Showing a feature carousel instead of helping the user complete the job they arrived with
  • Optimizing signup completion while activation and week-four retention remain weak
  • Adding more onboarding steps to compensate for unclear product defaults or positioning

Solo-founder translation

Each week, watch five first-time users attempt the same core job without coaching, then remove the largest delay between intent and visible outcome. Follow up personally with everyone who starts but does not activate and turn the dominant failure into a better default, template, or recovery message. Measure median time to first value, activation rate by acquisition source, day-seven repeat usage, and support minutes per activated account.

## Define success before changing UI
1. Write the user's entry intent: **Create and send a branded client report before today's review.**
2. Define activation as an observable outcome: **User generates a report from real or sample data and opens the share preview.**
3. Set the target: median first value under ten minutes; at least 40% of qualified signups activate.

## Build the shortest path
- [ ] Ask only for email and authentication at signup.
- [ ] Carry campaign or landing-page intent into the first screen.
- [ ] Offer a completed sample and one relevant template.
- [ ] Present one primary action: **Create your first report**.
- [ ] Explain permissions or data requests immediately before they are needed.
- [ ] Save progress automatically and make errors reversible.
- [ ] Celebrate the actual outcome with a preview, not confetti alone.

Track `signup_completed`, `template_selected`, `core_action_started`, `first_value_reached`, `returned_7d`, and `upgraded`. Review recordings for the largest drop-off weekly; change one bottleneck at a time.
